PMI Talent Triangle: Ways of Working

You can be known as the person who delivers every project flawlessly—and still be overlooked when the real strategic conversations happen. 

It doesn’t show up in a skills checklist, but you can see it in the endless task lists, the back-to-back meetings, and the quiet pressure to always say yes. At some point, “leading” started to mean “doing more,” and the leaders best positioned to shape strategy are stuck chasing deadlines instead. 

The problem isn’t capability. It’s not knowing which leadership shift to make at the right time, and without those shifts, you can stay in the same lane far longer than you should. 

In this week’s episode of the PMO Strategies Podcast, I’m sharing the three stages of PMO leadership growth, what to focus on in each one, and how to move from projects to power with clarity and without burning out. 
 

What Is the Shift from Delivery to Leadership? 

It’s the moment when your value stops being tied to the number of projects you deliver and starts being measured by the influence you have on where the organization is headed. 
 
Making this shift means letting go of the idea that leadership is about doing more. Instead, it’s about setting direction, aligning work to the business priorities, and creating the conditions for others to succeed. 
 
Here’s what defines the shift: 
 
Focus over workload. 
You move away from managing everything on your plate and start concentrating on the few priorities that create the most value. 
 
Outcomes over activities. 
You replace long lists of updates with conversations about results that matter to decision-makers. 
 
Progress over perfection. 
You recognize when moving forward now is better than waiting for flawless execution. 
 
Agility over rigidity. 
You adjust to changes quickly, keep momentum, and help your team stay aligned when plans shift. 
 

What Happens When You Outgrow Delivery Mode 

You’ve proven you can deliver. You’ve managed projects, met deadlines, and kept things moving. But there’s a point where staying in that mode starts holding you back. 
 
The further you go in your career, the less your influence comes from what you deliver and the more it comes from how you guide, prioritize, and shape the work itself. If you don’t make that shift, you risk being left out of the conversations that decide where the organization is heading. 
 
This isn’t about abandoning execution. It’s about leading it differently. The best leaders know how to connect the dots between business priorities and delivery decisions, showing that they can move the needle on outcomes, not just outputs. 
 
And that’s when the dynamic changes. You stop reacting to strategy and start helping shape it. You’re not just meeting the goals you’re given. You’re influencing what those goals should be in the first place.

 
The 3 Stages of PMO Leadership Growth 

Every PMO leader reaches a point where delivering projects well isn’t enough to move the business forward. At that point, the real question becomes: how do you grow your influence so you can shape strategy, not just respond to it? 

Without a clear path, leaders often get stuck. They work harder, take on more, and stay in the same delivery loop, but they’re no closer to being part of the decisions that matter most. 

The 3 Stages of PMO Leadership Growth offer a practical progression for moving from being seen as a service provider to being recognized as a strategic partner, and eventually, a business leader who helps set the organization’s direction. 

Here’s what that progression looks like. 

Stage 1: From Delivery to Leadership 
You move from being a trusted executor to being recognized for your ability to drive outcomes. You’re still delivering, but you start aligning your work to the priorities that matter most to the business. You stop tracking tasks and start talking about results. You let go of managing everything and focus on the projects that make the biggest difference. You build leadership capability by: 

  • Concentrating on high-value priorities instead of chasing every request. 
  • Framing your contributions in terms of business IMPACT, not effort. 
  • Delivering “good enough” quickly when value is on the line. 
  • Adapting to changes without losing momentum or trust. 

 

Stage 2: From Activity to Outcomes 
You may be leading a PMO or building one, but your work still feels reactive. The shift here is about transforming your PMO from a process-heavy function into a value-driven partner the business trusts. You re-center on business outcomes and use a purpose-aligned operating model. You connect every service, report, and process to what stakeholders care about and prove value early through quick wins. You advance in this stage by: 

  • Auditing your PMO’s current purpose and resetting it if needed. 
  • Designing governance, metrics, and services that serve strategic goals. 
  • Removing legacy processes that add work without adding value. 
  • Delivering MVP services to show IMPACT fast and earn trust.  

 

Stage 3: From Ownership to Influence 
You’ve built credibility and aligned your work with strategy, but influence at the highest levels requires a new kind of leadership. You shift from owning everything yourself to multiplying your IMPACT through others. You build executive presence, speak the language of strategy, and mentor emerging leaders. You help shape the goals, not just deliver on them. You strengthen your influence by: 

  • Practicing strategic storytelling that connects the work to the bigger picture. 
  • Moving from “reporting up” to “advising forward” in executive discussions. 
  • Delegating effectively so your team can lead alongside you. 
  • Building partnerships across the organization to expand your reach.
