PMI Talent Triangle: Ways of Working

Late projects aren’t just a minor inconvenience—they can threaten strategic objectives, erode stakeholder trust, and burn out high-performing teams. If you’ve ever faced a slipping project (and who hasn’t?), you know the sinking feeling that comes with missed deadlines and shifting priorities.

But there’s a better way forward.

In a recent episode of the PMO Strategies Podcast, project recovery expert Mark Woeppel joined Laura Barnard to share a practical, no-nonsense framework for bringing projects back on track without endless replanning cycles. Here’s your ultimate guide to rescuing late projects and accelerating outcomes.

Recognizing Early Warning Signs

Before a project reaches full “hot mess” status, there are clear signals that trouble is brewing. According to Mark, three key warning signs demand immediate attention:

  • Living in the past: Meetings focused only on status updates instead of forward planning.
  • Shifting priorities: Teams are pulled in different directions by new requests and “urgent” emails.
  • Slow response times: Lack of urgency signals disengagement and rising risks.

Spotting these early can mean the difference between a quick course correction and a full-blown recovery operation.

Why Visual Project Management Matters

One of the most powerful tools you can use to rescue a project is Visual Project Management. Traditional Gantt charts and massive spreadsheets don’t give teams what they need to move fast. Instead, a simplified visual board:

  • Shows ownership and accountability for key deliverables
  • Makes blockers and bottlenecks visible in real time
  • Aligns everyone around outcomes, not just tasks

Think of it like a project GPS: everyone sees where they are, where they’re going, and how to course-correct quickly.

How to Identify and Break Bottlenecks

Behind every late project is usually one major bottleneck. Mark recommends:

  1. Find the bottleneck: Where does work consistently get stuck?
  2. Support the constraint: Don’t blame people—help them succeed.
  3. Reallocate resources: Simplify the path around the bottleneck where possible.

The best project managers aren’t just trackers—they are obstacle removers.

Rebuilding Stakeholder Trust

When things go wrong, trust can quickly erode. Rebuilding it means:

  • Radical transparency: Tell the truth about risks and timelines.
  • Problem focus, not blame: Solve issues collaboratively.
  • Commitment clarity: Focus on what will be delivered next and who owns it.

Trust accelerates recovery more than any technical fix.

Common Mistakes to Avoid

Some mistakes actually make things worse during a recovery effort. Watch out for:

  • Endless replanning: Action beats new plans every time.
  • Blaming the schedule: No schedule survives reality.
  • Micromanagement: Let resource owners manage the details—you manage the outcomes.
  • Ignoring bandwidth: Stretching already overloaded teams leads to even more slippage.

Stay focused on execution, not perfection.

Your Next Steps

If your project is late, don’t wait for permission—take action. Start by:

  • Building a simple visual board for your team
  • Holding fast, focused daily standups
  • Identifying and supporting the constraint
  • Being honest and transparent with stakeholder
